AI product outsourcing: define evaluation data and failure cases

AI product outsourcing needs evaluation cases that reflect the intended task and its failure modes. A European buyer should define allowed information, acceptable behavior and any required human decision. A polished answer or demonstration on a few prompts is insufficient evidence for an unrestricted rollout.

Define the action boundary

Describe whether the product searches, summarizes, recommends or changes information. Each action has different permission and review needs. Name the systems it can use and the information it may receive.

Specify behavior when evidence is missing or contradictory. The supplier should be able to test a request for clarification or an escalation, as well as a successful answer.

Prepare an authorized evaluation set

CaseWhat to examine
Known answerCorrectness and supporting evidence
Missing documentHonest handling of the limit
Conflicting materialUncertainty and escalation
Restricted informationEnforcement of access boundaries
Sensitive actionRequired approval before execution

The data must be usable within the agreed engagement. Review recipients and provider arrangements with the responsible people before sending real material.

Keep results reproducible

Identify the system version and record outcomes per case. Inspect important failures separately from an overall score. A small average improvement can hide a worse result on a critical workflow.

After a change, rerun the relevant cases and preserve the reason for the change. State what the evaluation set does and does not represent.

Plan operating behavior

Define service limits, provider failure handling and the information support receives. Agree how incorrect results will be reported and reviewed.

Product owners accept the intended behavior. The technical partner explains implementation choices and remaining limits. Use that shared record for the rollout decision rather than treating a single demonstration as approval.
